Or the Gain?"},"content":{"rendered":"<div class=\"cf-14869-area-150045\"><\/div>\n<p><em>Instead of measuring what you\u2019ve missed, measure how far you\u2019ve come.<\/em><\/p>\n<p>Have you ever read a book that literally changed your life?<\/p>\n<p>Or at least shifted your mindset?<\/p>\n<p>One of the most profound (but beautifully simple) books I\u2019ve come across recently is <a href=\"https:\/\/www.amazon.com\/Gap-Gain-Achievers-Happiness-Confidence\/dp\/1401964362\" target=\"_blank\" rel=\"noopener\">The Gap and the Gain<\/a> by Dan Sullivan and Dr. Benjamin Hardy.<\/p>\n<p>The basic concept behind this book is that when you focus on the progress you\u2019ve made, instead of the progress you <em>haven\u2019t<\/em> made, you are actually way more likely to feel successful.<\/p>\n<p>So many managers (myself included) struggle to focus on positives rather than negatives. We tend to see the process of \u201cimprovement\u201d in terms of how we need to do better \u2013 rather than celebrating what we did right.<\/p>\n<p>The irony is, we actually make <em>way<\/em> more progress when we take an approach that\u2019s focused on gratitude and positivity.<\/p>\n<p>Today, I\u2019d like to dive further into the concept of \u201cthe gap and the gain\u201d and how it applies to you as a manager. More than anything, it\u2019s a powerful shift in perspective that I promise will make all the difference for you when it comes to reaching your goals and getting massive results.<\/p>\n<h2>Glass Half-Empty vs. Glass Half-Full<\/h2>\n<p>\u201cThe gap\u201d, as its name suggests, is focusing on <em>what\u2019s missing<\/em>. On what you don\u2019t have yet.<\/p>\n<p>When you\u2019re in the gap, you\u2019re measuring yourself against standards that are external, <a href=\"https:\/\/getnave.com\/blog\/why-there-is-no-such-thing-an-industry-standard-for-cycle-time\/\" target=\"_blank\" rel=\"noopener\">including so-called industry standards<\/a>. Standards created by someone else\u2019s experience.<\/p>\n<p>In the gap, you\u2019re focusing on how far you and your team are falling short in reaching these standards. It\u2019s a negative focus: \u201cWhat is missing? What are we doing wrong?\u201d<\/p>\n<p>It\u2019s a glass half-empty mentality.<\/p>\n<p>On the other hand, when you\u2019re in the gain your focus is on your <em>success<\/em>. You do this by measuring backwards to where you started and seeing how far you\u2019ve come from there. Instead of measuring yourself by someone else\u2019s thresholds, you\u2019re using your own historical performance as a reference.<\/p>\n<p>It\u2019s much more of a glass half-<em>full<\/em> mentality.<\/p>\n<p>Let\u2019s say your delivery speed is quite unpredictable, and you\u2019ve set a goal to improve it. Your goal is to deliver any type of work in less than 5 days, 85% of the time. And let\u2019s say that 2 months later, the 85th percentile on your <a href=\"https:\/\/getnave.com\/cycle-time-scatterplot\" target=\"_blank\" rel=\"noopener\">Cycle Time Scatterplot<\/a> still points to 12 days.<\/p>\n<p><a href=\"https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation.png\" target=\"_blank\" rel=\"noopener\"><img loading=\"lazy\" decoding=\"async\" class=\"alignnone size-full wp-image-4624\" src=\"https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation.png\" alt=\"Nave - Cycle Time Scatterplot with high variation\" width=\"1999\" height=\"1250\" srcset=\"https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation.png 1999w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-300x188.png 300w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1024x640.png 1024w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-768x480.png 768w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1536x960.png 1536w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-585x366.png 585w\" sizes=\"auto, (max-width: 1999px) 100vw, 1999px\" \/><\/a><\/p>\n<p>If you&#8217;re in the gap, you\u2019d say, \u201cWell, it\u2019s still taking us twice as long to deliver as we had aimed for. We sure have a long way to go.\u201d<\/p>\n<p>This perspective can easily take the wind out of your sails.<\/p>\n<p>When you\u2019re in the gain, though, your reaction is more like this: \u201cSure, we didn\u2019t hit our 10-day mark just yet but look how far we\u2019ve <em>come<\/em>. We\u2019ve built a decision-making system that can now drive us in the right direction.\u201d<\/p>\n<p>Do you see how you\u2019re shifting your focus from \u201cfailure\u201d to \u201copportunity?\u201d Instead of being preoccupied by how far you\u2019ve fallen short, you\u2019re celebrating all the progress you\u2019ve achieved.<\/p>\n<h2>Putting It into Context<\/h2>\n<p>Let\u2019s go back to the example we were looking at earlier.<\/p>\n<p>Let\u2019s say that the <a href=\"https:\/\/getnave.com\/blog\/reliable-delivery-commitments\/\" target=\"_blank\" rel=\"noopener\">85th percentile of your cycle time<\/a> points to 12 days. Don\u2019t beat yourself up if you haven\u2019t hit your 5-day threshold just yet. Don\u2019t stay in the gap. Instead, look back at your past performance.<\/p>\n<p>If 3 months earlier, it pointed at 56 days. <strong>That means that within 3 months, your cycle time has gone down to less than a fourth of what it was originally.<\/strong> In that case, I\u2019d say you\u2019re doing fantastic.<\/p>\n<p><a href=\"https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1.png\"><img loading=\"lazy\" decoding=\"async\" class=\"alignnone size-full wp-image-4625\" src=\"https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1.png\" alt=\"Nave cycle time scatterplot with high variation\" width=\"1999\" height=\"1250\" srcset=\"https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1.png 1999w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1-300x188.png 300w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1-1024x640.png 1024w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1-768x480.png 768w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1-1536x960.png 1536w, https:\/\/getnave.com\/blog\/wp-content\/uploads\/2022\/11\/nave-cycle-time-scatterplot-with-high-variation-1-585x366.png 585w\" sizes=\"auto, (max-width: 1999px) 100vw, 1999px\" \/><\/a><\/p>\n<p>Here\u2019s the thing:<\/p>\n<p>As long as you understand why your cycle time is moving over time, you\u2019re in a good place. You should only be worried if your delivery time is changing and you don\u2019t know the reason why.<\/p>\n<p>You need perspective when you evaluate your cycle time. It won\u2019t make sense otherwise.<\/p>\n<p><strong>When it comes to measuring your cycle time to see whether your improvement efforts are paying off, the only thing that makes sense is to look back on your own data.<\/strong><\/p>\n<p>If you do need a threshold, you need to look to your own past performance \u2013 not someone else\u2019s.<\/p>\n<p>Look at your previous cycle time 3 months, 6 months into the past and compare it to how you\u2019re doing now. Look at the numbers. How have the trends built over time? Is your cycle time going up? Going down? Staying consistent?<\/p>\n<p>Those numbers will give you the answer you need. They will tell if you\u2019ve headed in the right direction.<\/p>\n<div class=\"cf-14869-area-150047\"><\/div>\n<h2>Breaking Down the Paradox<\/h2>\n<p>Now, you might say, \u201cSonya, if I don&#8217;t measure my team\u2019s success against where we fall short, we won\u2019t be able to identify ways to improve. We won\u2019t grow \u2013 at least, not enough to meet our potential.\u201d<\/p>\n<p>First of all, I understand where you\u2019re coming from. I used to think the same way. A lot of people (maybe most) do. It\u2019s natural to think you\u2019ve got to push yourself that extra step or you\u2019ll get complacent about your results.<\/p>\n<p>But I would ask you this: When you focus on the 5 days you haven\u2019t reached versus those 44 days of improvement you\u2019ve achieved, how do you feel?<\/p>\n<p>Do you feel proud of what you\u2019ve accomplished, or do you feel drained and inadequate?<\/p>\n<p>Do you feel productive and confident, or do you feel pressure from not being good enough and having to do a \u201cbetter\u201d job next time?<\/p>\n<p>When you\u2019re in the gap, it\u2019s hard not to be demoralized to some degree because the focus is negative: it\u2019s all about what you\u2019re <em>not<\/em> doing, but need to.<\/p>\n<p>But when you choose to be in the gain, it\u2019s like flipping a switch that takes you from night to day.<\/p>\n<p><strong>Instead of thinking, \u201cwe failed to reach our goal again, we have to try harder next time,\u201d you start to realize, \u201clook how far we&#8217;ve come. Look what we&#8217;ve gained. We went from a total lack of predictability to a consistent pace in 85% of the cases. Look at that. That&#8217;s amazing.\u201d <\/strong><\/p>\n<p>It&#8217;s all about perspective.<\/p>\n<p>It\u2019s easier to make new goals and do great work when you measure your results by where you are today compared to yesterday, instead of measuring yourself based on failure.<\/p>\n<p>There\u2019s definitely a fine line between the gap and the gain. It can be easy to confuse \u201cidentifying opportunities\u201d with \u201cfocusing on your flaws,\u201d and as a result find yourself getting sucked back into the gap. It still happens to me from time to time.<\/p>\n<p>And it\u2019s okay to acknowledge where you fall short, or that you\u2019re discouraged because you didn\u2019t reach that goal you hoped you would. In fact, that\u2019s a necessary part of the process.<\/p>\n<p>What I\u2019m emphasizing here is that you stay in the gain and focus on the positive \u2013 don\u2019t be afraid of messing up. This shift in perspective made all the difference for me and my team and I know it can for you and your team, too.<\/p>\n<div class=\"cf-14869-area-125960\"><\/div>\n<p><strong>Here is what I want you to walk away remembering:<\/strong><\/p>\n<ul>\n<li>The difference between the gap and the gain comes down to a \u201cglass half-empty\u201d versus a \u201cglass half-full\u201d mindset<\/li>\n<li>When you\u2019re in the gap, you\u2019re measuring yourself against the goal you haven\u2019t achieved so it\u2019s easy to feel like you\u2019re never doing enough<\/li>\n<li>When you\u2019re in the gain, you measure success based on your <em>starting point<\/em>. This allows you to see just how far you\u2019ve come, instead of how far you\u2019ve fallen short. It allows you to determine what success looks like and feel way more motivated about your progress<\/li>\n<\/ul>\n<p>The Gain is a much better place to be.
