Six-figure revenue, strong reputation, steady pipeline. She asked me to take a look at her engagement model.

Eighty percent of her revenue came from assessment engagements. Four to six weeks embedded with a team or portfolio. Observe, pull the data, map the workflows, interview stakeholders, build the picture, present findings. Recommend next steps.

Her clients loved it. She had repeat business. The proposals practically wrote themselves.

I asked her what happened after the assessment was delivered.

Long pause.

“It depends on the client.”

I knew that pause. I’ve lived inside it. That model made complete sense when the assessment itself was the hard part.

The Assessment Used to Be the Hard Part

Let me show you what I mean.

Five years ago, if you wanted to understand what was happening inside a team’s delivery system, you needed a skilled practitioner with time. Someone who could read a cumulative flow diagram and know what the shape meant. Someone who could look at cycle time distributions and spot the fat tail. Someone who could trace an aging item back through its history and figure out why it stalled. Someone who could see seven items moving in lockstep and recognize them as a batch that was delaying feedback across the board.

That work was genuinely difficult. It required years of pattern recognition. It required knowing which questions to ask the data and which signals to trust.

A coach who could do that well had something most organizations couldn’t build internally.

So the industry priced the assessment. Four weeks, six weeks, eight weeks. Discovery phase. Engagement scope. Clear deliverable. Everyone understood what they were buying.

Here’s the thing: the assessment was the part that justified the timeline and the fee. The change work that came after — the hard conversations with leadership, the political navigation, the trade-offs that required someone in the system to push — was often positioned as a separate phase. Optional. Subject to budget approval. Dependent on whether the findings landed hard enough.

The model rewarded thoroughness of analysis. Mid-size company, six Scrum teams, leadership frustrated with predictability. She opened the dashboards before her first day on-site. Every team had an AI investigation already waiting. One team had 22 items piled up in a single workflow stage. Another had five related items moving as a batch through three stages, all aging past the 85th percentile together.

She walked into day one and said: “Your teams have a deployment constraint that’s driving unpredictability across the board. 53% of all work in progress is sitting in a single stage.
