She&#8217;d just wrapped a six-month engagement with a mid-size fintech company. Solid work. The leadership team was satisfied. Teams had better visibility into their flow. Dashboards were running, metrics were live, the assessment was thorough.<\/p>\n<p>She asked me something that stopped me cold: &#8220;How do I know if what I did actually mattered?&#8221;<\/p>\n<p>She wasn&#8217;t looking for reassurance. She was genuinely uncertain. She&#8217;d delivered everything she was contracted to deliver. But she couldn&#8217;t point to a single thing that had changed in the system because of her being there.<\/p>\n<p>The dashboards would have looked the same if someone else had configured them. The metrics would have surfaced the same patterns. The assessment would have drawn the same conclusions.<\/p>\n<p>She&#8217;d done the work. She just couldn&#8217;t separate her work from work that a tool could now do on its own.<\/p>\n<p>That conversation gave me a question I haven&#8217;t been able to shake since. One question. And I believe every coach needs to ask it \u2014 not to their peers, not in their own reflection time. To their client, directly.<\/p>\n<h2>The Safety Net That Disappeared<\/h2>\n<p>For years, the coaching engagement had built-in protection. The assessment phase took weeks. It required genuine expertise. Pulling data, mapping workflows, identifying constraints, building the full picture \u2014 all of that was skilled, visible work. Leadership could see the coach earning their investment every day.<\/p>\n<p><strong>That protection is gone.<\/strong><\/p>\n<p>AI traces causal chains across a system in seconds. It identifies bottlenecks, aging work, batch patterns, capacity gaps. It assembles evidence and maps reasoning. The investigation that used to justify the first month of an engagement is now available before the coach walks through the door.<\/p>\n<p>Every coach is now sitting on one side of a dividing line. Either the engagement is built around the investigation \u2014 and the value just got commoditized. Or the engagement is built around what happens after the investigation \u2014 and the value just got amplified.<\/p>\n<p>Most coaches don&#8217;t know which side they&#8217;re on.<\/p>\n<p>One question tests it.<\/p>\n<h2>Ask Your Client This<\/h2>\n<p>Here it is:<\/p>\n<p><strong>&#8220;What changed in your organization because of our last engagement?&#8221;<\/strong><\/p>\n<p>Not what was delivered. Not what was presented. Not what they learned. What changed.<\/p>\n<p>Listen carefully to how they answer. The words they choose tell you everything.<\/p>\n<p><strong>If the answer sounds like this:<\/strong>\u00a0&#8220;You gave us great visibility into our flow. We have dashboards now. We understand our cycle time distribution. The assessment was really thorough.&#8221;<\/p>\n<p>That&#8217;s assessment value. It&#8217;s real. It mattered when you delivered it. And it&#8217;s the exact work AI just made available to anyone with a dashboard and a dataset.<\/p>\n<p><strong>If the answer sounds like this:<\/strong>\u00a0&#8220;We stopped starting new initiatives when the system was overloaded. The leadership team paused three projects based on the trade-offs you showed them. The deployment bottleneck that had been invisible for months got addressed because you made the cost visible in a way they couldn&#8217;t ignore.&#8221;<\/p>\n<p>That&#8217;s change value. Decisions that were made. Behaviors that shifted. Outcomes that moved. That&#8217;s the work AI made more powerful, not less relevant.<\/p>\n<p><strong>The first answer describes what the coach built. The second describes what the coach moved.<\/strong><\/p>\n<h2>What Each Answer Tells You<\/h2>\n<p>Let&#8217;s go deeper into what you&#8217;re hearing.<\/p>\n<p>When your client describes deliverables \u2014 reports, dashboards, visibility, frameworks \u2014 you have information. Not a verdict. Information about how the engagement was structured.<\/p>\n<p>It means the engagement was organized around the deliverable. And the deliverable is now something AI produces before the first meeting even starts. The value was real at the time. But the model that created it has a shelf life that&#8217;s getting shorter by the month.<\/p>\n<p>Here&#8217;s what I&#8217;d do with that answer. Go back to that same engagement in your memory and ask yourself: what conversations did I have that only I could have had? What decisions happened because I was physically in the room? What resistance did I read that no dashboard could have surfaced? What political dynamics did I navigate that made the data actionable instead of ignorable?<\/p>\n<p>If you find those moments \u2014 and most experienced coaches will \u2014 <strong>build your next proposal around them.<\/strong>\u00a0Lead with what moved, not what was mapped.<\/p>\n<p>When your client describes what changed \u2014 decisions, behaviors, outcomes \u2014 you already know where your value lives. Your engagement model survives the shift. The question becomes whether AI can make that value show up faster.<\/p>\n<p>Because when the investigation arrives before you do, the change work starts on day one. The hard conversations happen sooner. Trade-offs get built with evidence that used to take weeks to assemble.<\/p>\n<p><strong>The coach who builds around change work doesn&#8217;t just survive. They become the person leadership calls first.<\/strong><\/p>\n<h2>The Conversation That Changes Everything<\/h2>\n<p>Ask the question in your next client conversation. Not as a survey. Not as a post-engagement form. Not as a closing exercise. As a genuine, open inquiry.<\/p>\n<p>&#8220;What changed because we worked together?&#8221;<\/p>\n<p>The answer tells you where you stand. It tells your client something too \u2014 that you measure yourself by what moved, not by what you presented.<\/p>\n<p>That one question separates the coaches who are about to compete with a tool from the coaches who are about to be armed by one.<\/p>\n<p>Here&#8217;s what I want you to do. Pick up the phone. Open the email. Reach out to your most recent client and ask. Don&#8217;t wait for the next engagement to test this.
